The market

The environment we are breaking into

Organic keyword footprint — circle size is proportional to keywords held

Two competitors are genuinely strong. Three rank on thin or empty pages — Kahu's traffic sits largely on tag pages with a median of zero body words. That is beatable on quality alone.

Why this matters

Relevance is the hard problem, and it is already solved. Google has correctly classified what SFC sells and where. What remains is position — a matter of content depth and authority, not identity.

Early signal

The movement we have seen

Google Search Console. Impressions lead; clicks and bookings follow position.

06 / 13

The constraint

The gap is position, not relevance

43.6

average search position

That is page four to five. Almost nobody scrolls past page one — clicks concentrate in the first three positions. Our pages are relevant and indexed; they are simply too far down to be seen. Closing that distance is the whole job of the next two quarters.

One immediate flag. SFC ranks at position 7.7 for its own brand name. A business should own its own name outright — quick to fix, and worth doing first.

Where the customer is

Mobile is already our strongest channel

Visitors on phones convert five times better than desktop visitors

4%3%2%1% 3.7% 0.7% Mobile Desktop
62% of all clicks come from mobile — from only 24% of impressions

What this tells us

The customer is a visitor with a phone — in a hotel room, or standing on the beach deciding what to do today. When they find SFC, they click. The constraint is not persuasion; it is being found at all. Every point of position gained on mobile is worth roughly five times the same gain on desktop.

GSC device breakdown — mobile 5 clicks / 134 impressions; desktop 3 clicks / 413 impressions

Expectations

What to expect, and when

Organic search compounds — it does not switch on

Weeks 0–4

Indexing and impressions

Pages get crawled and start appearing. Impressions rise before anything else. We are here now.

Months 1–3

Long-tail positions

Specific, low-competition pages reach page one first — sunrise and sunset sessions, occasions, groups.

Months 3–6

Head terms move

Competitive phrases climb off page four. Clicks convert at the rates mobile already shows.

Months 6+

Compounding

Authority accumulates, new pages rank faster than earlier ones did, and the gap narrows.

Indicative ranges based on current authority and measured competitive depth — not guarantees.

09 / 13

The plan

Pages built around real demand

Every target below is a search with measured volume that SFC does not rank for today

Target searchMonthlyDifficulty
waikiki learn to surf2,90026
surf waikiki hawaii1,30017
surf lessons oahu1,00042
surfing lessons waikiki59037
learn to surf oahu39033
surf schools in waikiki32037
surfing lessons in honolulu26028

Already built, not yet live

38 pages — sunrise and sunset sessions, honeymoons, camps, group pages. No competitor holds a honeymoon page; sunrise is held by one.

Location pages

Honolulu and Oʻahu variants, currently unserved.

Guides and blog

Waikīkī surf spots, best place to learn in Hawaiʻi, private versus group — a contested search where travel publishers win and no surf school competes.

Named instructor pages

Not one of the ten competitors names a single instructor. SFC has Uncle Savage. Unclaimed.

An open door

Paid search: nobody is competing

Seven paid keywords exist in this entire market — and not one is a customer search

Keyword being boughtByType
the stoke house waikikiStoke Driftown brand
hawaii surfing academyStoke Driftrival's brand
jamie o brien surf experienceJob Schoolown brand
stoke surfStoke Driftown brand

All defensive. Nobody bids on “surf lessons Waikīkī” or anything like it.

The opportunity

A single ad on the stand-up guarantee, pointed at the booking page, could produce bookings this week rather than this quarter. Clicks cost roughly $2.35, and with no competitor bidding, that price should hold.

A small optional test alongside the organic plan — not a change of direction.

Any advertised guarantee should clear the same claims review the website copy goes through before it runs.

Over to you

What we need from the SFC team

Two things that move the needle, and only you can do them

★  Keep hammering for reviews

Hans Hedemann carries over a thousand reviews. Star Beachboys and Kahu each claim more than a thousand. That is a moat built one guest at a time, and it is the strongest signal in local search.

Every lesson should end with a review request — in person, while the guest is still elated and still standing on the beach. Nothing we do on the website substitutes for this.

It lifts map rankings and booking conversion at the same time.

▶  Get busier on social

The GoPro and drone library is a genuine asset sitting unused. No competitor has anything like it.

Posting it consistently builds brand recognition — and brand searches are the one category SFC can win quickly. Recall we sit at position 7.7 for our own name.

It does not need to be polished. Real footage of real guests standing up for the first time, posted regularly, beats anything produced.

Hans Hedemann verified at 4.8 stars / 1,014 reviews. Kahu and Star Beachboys figures are their own published claims.

Commitments

The next thirty days

Specific and checkable

1

Publish the 38 completed pages

Written, built and waiting — including the sunrise and sunset sessions.

2

Finish the lesson-page template

One locked layout so every lesson page is consistent and correct.

3

Fix the brand-name ranking

SFC should own position one for its own name.

4

Start the review engine

A repeatable ask at the end of every lesson.

5

Optional — run the paid test

One ad, small budget, measured against bookings.

Progress against these items will be reported at the next review.

13 / 13

The horizon

Where this goes

Impressions keep compounding. The specific pages — sunrise, sunset, occasions, groups — reach page one first, because almost nobody is competing for them. The competitive phrases follow, climbing off page four over the months after. Brand searches consolidate as the social library goes to work, and reviews lift both the map listing and the booking rate at once.

The plan does not change. We continue optimising the site and filling it with the right content and the right media, built around what people are actually searching for.

This is slow by nature, and the trajectory is the measure — not any single month's numbers. Right now the trajectory is up.

Questions, and the decision on the paid test, are what we need from you today.
